Cracks, Spalling, and When to Reline
Which cracks are normal and which are not, what spalling means, and how to judge whether an oven needs a reline, a repair, or replacing.

Every brick oven cracks. That sentence alarms owners unnecessarily, because most cracking is normal thermal movement in an oven that is performing perfectly well.
The skill is telling the difference between cracking that means nothing and cracking that means something. Here is how we assess it.
Cracks that are normal
- Fine hairline cracks in the outer render. Render moves; the oven inside is unaffected. Cosmetic.
- Stable cracks that appeared early and have not changed. Very common, particularly around the mouth arch. If it has looked identical for two years, it is doing nothing.
- Fine crazing on the hearth surface. Normal in a floor that has done thousands of cycles.
The word doing the work is stable. A crack that is the same width this year as last is structural movement that has found its equilibrium.
Cracks that are not
- Cracks that grow season by season. Photograph and measure them; if the width changes, something is moving.
- Cracks you can see light or smoke through from outside. The dome is no longer sealed and heat is escaping directly.
- Cracks with crumbling or powdery edges. Suggests the binder is failing rather than merely cracking — often the wrong binder was used.
- Displacement. Bricks that have moved relative to each other, or that rock slightly. This is structural and needs attention.
Spalling
Spalling is fragments flaking off a brick face, leaving pits or shallow craters. It has three usual causes:
- Moisture flashing to steam inside the brick — from a rushed curing schedule, water used on a hot hearth, or rain entering through a failed flue cap or render.
- Thermal shock — an oven taken up too fast from cold, repeatedly.
- Wrong brick. Ordinary building brick spalls as a matter of course under oven conditions. See fire bricks explained.
Isolated hearth spalling is a tile replacement. Widespread dome spalling means the material or the treatment is wrong and it will continue.
Performance symptoms worth investigating
Sometimes the oven tells you before you can see anything:
- Takes noticeably longer to reach temperature than it used to.
- Will not hold temperature through a service it used to manage comfortably.
- Fuel consumption has climbed with no change in trade or wood.
- The outside is hotter to the touch than it was.
- Cold the next morning when it used to be warm.
Together these usually mean insulation has been compromised — commonly water ingress. The dome may be entirely sound.
What a reline involves
Stripping back to sound material and rebuilding the affected layer. Depending on findings that can mean:
- Replacing worn or spalled hearth tiles — straightforward on a dry-laid floor.
- Cutting out failed castable and replacing it.
- Removing and renewing wetted or compressed insulation.
- Rebuilding a section of dome where movement has occurred.
- Re-rendering and making good.
And then curing it again, because fresh castable carries water exactly as a new build does.
Reline or replace?
Reline is usually right when the dome geometry is sound, the structure is stable, and the problem is wear or a compromised layer. That describes most ovens we are called to.
Replacement makes more sense when the dome profile itself is wrong — an oven that never baked properly is not going to start because you relined it — or when ordinary building brick was used throughout and will keep failing, or when the flue can never be made to draw from that position.
We will tell you which. There is no point relining an oven that was built wrong; there is equally no point replacing one that needs a morning's work.
What it saves
A reline typically costs a fraction of a replacement and buys years of service. The gap widens the earlier you catch it — worn tiles replaced on schedule are trivial; the same tiles left until the bed beneath is damaged is a different job.
This is the argument for the annual inspection in our maintenance schedule. It is a morning a year against days of lost trading.
Ovens we did not build
Most of our relining work is on other people's ovens, frequently ones whose builder is no longer around. We do not need to know the history to assess it — the structure tells us what was used.
If you have an oven that is underperforming and you are unsure whether it is worth keeping, that is exactly the question a survey answers. Send photographs of the dome, the hearth, and the outside, and tell us what has changed.
Documenting a crack properly
The single most useful thing you can do is photograph it with a scale — a coin, a ruler, anything consistent — and write the date on the image. Repeat in six months from the same angle.
A crack whose width is unchanged has found its equilibrium and is almost certainly structural movement that has settled. A crack that has widened measurably is doing something, and that distinction is worth far more to us than any verbal description.
Photograph the dome cold and lit from the side rather than head-on. Raking light shows surface detail that flat light hides completely.
What we look at during a survey
- The mouth arch — highest thermal cycling, where cracks appear first.
- The dome-to-hearth junction — where insulation gaps and movement both show.
- The hearth surface — spalling, wear pattern, and whether tiles are still seated.
- Joint condition — sound, or crumbling and powdery, which tells us about the binder.
- The outer skin — water ingress paths, render condition, flashing and cap.
- Flue draw — measured rather than assumed.
From those six we can usually tell you whether it is a morning's work, a reline, or a conversation about replacement.
Interim measures
If a reline has to wait, some things reduce further damage in the meantime: stop firing from cold to full temperature quickly, keep water away from the structure entirely, reduce peak temperature slightly, and if water ingress is the issue, cover the oven or make the cap good even temporarily.
None of these repair anything. They slow deterioration while you arrange the work.
Judging the economics
The question is not whether a reline is cheaper than replacement — it nearly always is. It is whether the oven is worth relining, which depends on the dome geometry and the original build quality.
An oven that baked well before it deteriorated is worth restoring. An oven that never produced a good pizza has something wrong that a reline will not address, and the money is better spent on a build that works. We will tell you which you have, including when the answer costs us the reline.
